Parcel Sorting & Hub Operations: A Practical Guide

Walk into a struggling courier company at 8 pm and you will usually find the same scene: a room full of parcels, three people digging through sacks looking for one Uttara delivery, and a manager on the phone promising a merchant that the parcel is “definitely here somewhere.” The parcel sorting hub is where courier operations are won or lost — and it is the part of the business most owners under-design, because it looks like just a room with shelves.

This guide covers how a parcel sorting hub actually works, how to lay one out on a Bangladesh budget, the scanning discipline that prevents lost parcels, and the handful of metrics that tell you whether your hub is helping or hurting.

What a hub actually does

Every hub, from a 300-square-foot room in Tejgaon to a national sorting center, performs the same four flows:

  1. Inbound: Parcels arrive from merchant pickups, other branches, or linehaul vehicles. Each one must be received into the system — scanned or logged — the moment it crosses the door.
  2. Sorting: Parcels are separated by destination — rider zones for local delivery, branch or linehaul bags for other cities.
  3. Outbound: Sorted parcels are handed to specific riders or loaded onto specific vehicles, each handover recorded.
  4. Returns: Failed deliveries and merchant returns flow backward through the same hub and need their own lane, or they rot in corners.

The core principle across all four: a parcel’s physical location and its system status must never disagree. Every mystery parcel, every “it says delivered but the customer has nothing” call, traces back to a moment where the physical flow and the digital record separated.

Laying out a small parcel sorting hub

You do not need conveyor belts. You need unambiguous zones and a one-way flow. A practical layout for a small-to-mid hub:

  • Receiving table by the entrance. Everything inbound lands here first and gets scanned before touching anything else. One table, one rule: nothing bypasses it.
  • Sorting racks or floor grids by destination. One shelf or marked floor square per rider zone and per outbound branch. Label them large enough to read across the room — rack labels in both Bangla and English help mixed teams.
  • Outbound staging near the exit. Sorted rider bags and linehaul sacks wait here, sealed and tagged.
  • A returns shelf, physically separate. Returns mixed with forward parcels is the single most common cause of hub chaos.
  • A problem shelf. Damaged parcels, unreadable addresses, missing entries — quarantined in one visible place with a daily deadline to resolve, never “dealt with later.”

Parcels should move in one direction: door, receiving, sorting, staging, out. Any layout where parcels flow backward past the receiving table will eventually produce losses.

The sorting workflow, step by step

A repeatable evening sort for next-morning dispatch looks like this:

  1. Inbound parcels are scanned at receiving. The system marks each one “received at hub” with a timestamp — this is also the status the merchant sees, which quietly kills a whole category of “have you got my parcel?” calls.
  2. The sorter reads the destination and places the parcel in its zone rack. With proper area tagging at booking, this is mechanical; without it, every parcel becomes a judgment call.
  3. Once a zone rack is complete, parcels are counted against the system’s expected list for that zone. A mismatch is investigated now, while the truck or rider is still there — not tomorrow.
  4. Rider bags are assigned: each parcel scanned against a named rider, as covered in our rider management best practices guide. Linehaul sacks are sealed with a manifest listing every tracking ID inside.
  5. Returns and problem parcels are processed last, but processed daily.

The sort itself is simple. The discipline — scan on receive, count against the manifest, resolve mismatches immediately — is what separates hubs that lose parcels from hubs that don’t.

Scanning discipline: the non-negotiable habit

Every handover of custody is a scan point. At minimum:

Cut-off times and linehaul

A hub without published cut-off times runs on argument. Set and enforce three clocks:

  • Merchant booking cut-off: the latest a parcel can be booked for tonight’s sort. Example: parcels booked by 4 pm sort tonight and dispatch tomorrow morning; later bookings roll to the next cycle.
  • Sort completion target: the time by which all zone racks must reconcile — before staff go home, without exception.
  • Linehaul departure: fixed departure times for inter-city vehicles. A truck that waits “ten more minutes” for late parcels every night is a schedule that doesn’t exist.

Cut-offs feel harsh at first, but merchants adapt within a couple of weeks once they see that parcels booked before cut-off move like clockwork. Predictability is worth more to merchants than flexibility.

Plan capacity for the spikes you know are coming: Eid season can multiply volume severalfold, and monsoon slows both linehaul and last-mile. Temporary sorting space, extra evening staff, and earlier cut-offs during peak weeks are cheaper than a week of hub backlog.

Returns: the flow everyone neglects

Returned parcels are money in limbo — the merchant’s stock and, until reconciliation, a hole in the COD ledger. Treat returns as a first-class flow:

  • Every failed delivery re-enters the hub through the same receiving scan, with its failure reason attached.
  • Returns get sorted by merchant onto the returns shelf, and merchants get a scheduled return handover — weekly at minimum — with a signed or digital manifest.
  • Aging returns are reported: any parcel sitting on the returns shelf beyond a set number of days should appear on a report someone is responsible for clearing.

A merchant who receives clean, fast, documented returns forgives an occasional failed delivery. A merchant whose returns vanish for a month does not.

The metrics that keep a hub honest

You cannot see a hub’s health by looking at it — a busy hub and a failing hub look identical. Watch these numbers instead:
